AI Agency Christmas Coverage Plan: Keep Client Automations Running Over the Break (2026 Guide)

November 01, 2026

Last updated: November 2026.

The holiday coverage plan I would put in place at any Australian AI agency before December: what to update, who is on call, and what to tell clients so nothing breaks while you are at the beach.

An AI agency Christmas coverage plan decides who answers when a client's AI receptionist misbehaves on 27 December. Your clients' customers keep calling, booking and messaging over the break, and the automations you built are the ones answering. If nobody owns that window, small problems become lost clients in January.

Key takeaway

Before December, update every client's holiday hours and AI scripts, freeze changes from mid-December, set up an on-call roster with alerting, and send clients a one-page plan. That turns the break from your highest-risk fortnight into a quiet one.

An AI agency holiday coverage plan is a written promise

An AI agency holiday coverage plan is a short document that says exactly how client automations, AI receptionists and support will run between your last working day and your first day back.

It covers four things: what changes in each client account, who is on call, how problems are detected, and what clients are told.

It builds on the service levels you already promise. If your contracts include response times, our guide to AI agency contracts and SLAs explains how to word holiday exceptions clearly.

Why Christmas is the highest-risk fortnight for AI agencies

This year the public holidays bunch together. Christmas Day falls on Friday 25 December 2026, Boxing Day is Saturday 26 December with an additional public holiday on Monday 28 December in states such as Victoria (per Business Victoria's 2026 public holiday list), and New Year's Day is Friday 1 January 2027.

That means two long weekends back to back, while many of your clients' customers are home, browsing and booking. Tradies get leaking-tap calls, clinics get January bookings, retailers get gift-card questions.

Meanwhile, the AI answering those calls may still be quoting November hours. A voice agent that says "we're open tomorrow" on Boxing Day creates angry customers and an angry client.

And your team is away. Without a plan, a failed integration or expired token can sit broken for ten days. In January that shows up as churn, which is the opposite of everything in our AI agency client retention guide.

How to build an AI agency Christmas coverage plan in 7 steps

Here is what I would do, starting in early November. A small agency with 10 to 20 clients can get it done in a week of part-time effort.

1. Collect every client's holiday hours by 20 November. Send one short form asking for closure dates, reduced hours, emergency contacts and what the AI should say. Chase late replies; don't guess.

2. Update scripts, knowledge bases and calendars. Add holiday hours to each AI receptionist's knowledge base, block calendar slots, and adjust auto-replies so they promise realistic response times.

3. Test every client after the change. Call each AI line and ask about Boxing Day and New Year hours. Use a checklist such as our AI voice agent testing checklist so nothing is skipped.

Fri 1 Jan 2027New Year's DayOn-call check; restore normal hours where clients reopen
Mon 4 Jan 2027Most teams backReview the alert log and send each client a short summary

4. Freeze changes from mid-December. No new workflows, integrations or prompt rewrites in the last week before the break. Most holiday outages come from changes rushed out the door.

5. Set up alerting. Create internal notifications for failed workflows, failed calls, disconnected integrations and unanswered conversations, sent to the on-call person's phone. Our GoHighLevel workflow troubleshooting guide covers what to watch.

6. Publish an on-call roster. Name one person per day, with a backup, and agree a realistic response time such as same-day for critical issues. Pay or give time in lieu for it; goodwill runs out.

7. Send clients a one-page plan. Tell each client your closure dates, the on-call contact for urgent issues, what counts as urgent, and when normal support resumes.

That last step is the one clients remember. It makes you look organised before anything goes wrong.

Clients forgive an agency for taking a holiday. They don't forgive an AI that told their customers the wrong thing for ten days.

An Australian example: a two-person agency in Adelaide

Here is an illustrative scenario. A two-person AI agency in Adelaide looks after 14 clients, mostly clinics and trades, all running AI receptionists and follow-up workflows.

In November they send a holiday-hours form, update every knowledge base, and test each line. One client, a plumbing business, asks for an emergency-call transfer to the owner's mobile, which they set up and test.

Over the break, the on-call partner gets one alert: a dental client's calendar integration disconnects on 29 December. It is reconnected the same morning, before any bookings are lost.

In January, both partners send each client a short summary. Two clients mention it unprompted when they renew. That is what a coverage plan buys: trust you can see in renewals, and a pharmacy client's calls handled the same way as in our AI for community pharmacies guide.

Common holiday coverage mistakes AI agencies make

  • Guessing client hours. Assuming a client closes "like last year" is how AI agents give wrong answers. Get it in writing.
  • Shipping changes in the last week. A rushed build on 22 December is the outage on 26 December. Freeze early.
  • No alerting, just hope. If you only learn about a failure when the client emails on 4 January, you have already lost the argument.
  • Forgetting your own agency. Your own website chat, phone and booking page need holiday hours too.
  • Silent handover. Clients who aren't told the plan assume there isn't one.

If the break is also when you want to win new work, pair this plan with our AI agency Christmas campaign offer guide.

Frequently Asked Questions

When should an AI agency start its Christmas coverage plan?

Start in early November. Collect client holiday hours by about 20 November, update and test every account by early December, and begin a change freeze in mid-December.

What are the Christmas public holidays in Australia for 2026?

Christmas Day is Friday 25 December 2026 and Boxing Day is Saturday 26 December, with an additional public holiday on Monday 28 December in states such as Victoria. New Year's Day is Friday 1 January 2027. Check your state government's list for local part-day holidays.

Do AI receptionists need holiday hours updated?

Yes. An AI receptionist only knows what is in its knowledge base and calendar, so it will keep quoting normal hours unless you update them. Add closure dates and test the agent by asking about holiday hours directly.

What should be in an on-call roster for an AI agency?

Name one on-call person per day with a backup, define what counts as urgent, set a realistic response time, and route system alerts to that person's phone. Agree pay or time in lieu in advance.

Should an AI agency stop making changes before Christmas?

Yes. A change freeze from mid-December prevents rushed builds from breaking while the team is away. Queue new work for January instead.

What should agencies tell clients about the Christmas break?

Send a one-page plan with your closure dates, the urgent contact, what counts as urgent, and when normal support resumes. Clients feel looked after when they know the plan before they need it.
